World Athletics Ultimate Championship: An Innovation Attempt - I will Be Watching

My love for Athletics goes back to the foundation of my career, I have been involved in the competition management, results, broadcast and then digital dimensions for years. So, I have to spend some time analyzing what World Athletics is preparing next., gathering as many sources as I could, and fact checking it all, but still… check for mistakes and let me know.

Budapest hosts the first World Athletics Ultimate Championship from 11 to 13 September. World Athletics has rebuilt the graphics, moved the race clock for vertical video, reserved footage rights so athletes can publish their own competition, written a second-by-second show script, launched an app, hired a lead content creator who is also competing, and replaced medals with a trophy that physically connects to a participation token. That is a media company’s decision list, and a federation is executing it. Also, this compact format obviously means reducing the number of athletes and events, which generated all sorts of comments in the industry.
I don’t have an authoritative point of view on that part so I appreciated the balanced comment from The Final Leg here on YouTube:

My interest is in whether a governing body can run a media product with the discipline of a broadcaster. Athletics has spent two years watching commercial startups promise to do this instead of the federation. Grand Slam Track went through Chapter 11 and came out smaller. ATHLOS has expanded into a two-city season and is offering athletes equity in the league.
World Athletics has answered with a compressed three-night championship, a prize pot it calls the largest ever offered at a single track and field event, and a set of production choices that suggest somebody has actually watched their own coverage and admitted what was wrong with it.

What it is. A biennial global championship staged in the years without a World Athletics Championships. Budapest 2026 is the inaugural edition, at the Gyula Zsivotzky National Athletics Centre, the stadium built for the 2023 World Championships. The next edition falls in 2028.

Dates and shape. Three evening sessions, 11 to 13 September. Session one runs 19:00 to 22:00, sessions two and three run 18:00 to 21:00. Twenty-eight finals across the three nights: 26 individual events plus the mixed 4x100m and mixed 4x400m.

Competition format. Straight finals in every field event, the 1500m and the 5000m. Semi-finals only in track events of 800m and shorter, eight athletes per semi, top four advancing. Field sizes are 16 for track events up to and including the 800m, 12 for the 1500m and 5000m, and 8 for each field event. Roughly 360 to 400 athletes.

Programme. Men’s and women’s 100m, 200m, 400m, 800m, 1500m, 5000m, high hurdles, 400m hurdles, high jump, pole vault, long jump and javelin, plus the women’s triple jump and men’s hammer. Not included: shot put, discus, 3000m steeplechase, 10,000m, men’s triple jump, women’s hammer, combined events, race walks, and the single-sex relays. Canadian Running reported in November 2024 that World Athletics attributed the selection to analysis of audience interest across the previous five World Championships. I have not found that methodology restated in current World Athletics material.

Money. A prize pot of US$10 million, described by World Athletics as the largest ever offered for a single track and field event. Individual champions receive US$150,000. Every invited athlete receives prize money. Gold at the 2023 World Championships in the same stadium paid US$70,000.

Qualification. Invitation only, no national quotas, no cap on athletes per country. Paris 2024 Olympic champions and Tokyo 2025 world champions have qualified automatically. Winners of the 2026 Diamond League final will also qualify, and that final has not yet taken place. Remaining places go by world ranking across the window from 2 September 2025 to 1 September 2026. One exceptional invitation per event was reserved, allocation deadline 17 August. Provisional entries publish on 3 September, final entries on 7 September.

Broadcast. Tata Communications and HBS are host broadcaster, building on a five-year Tata deal covering World Athletics Series events. Infront holds exclusive international media rights sales and has signed more than 20 broadcasters, including the BBC, NBCUniversal, NRK, SVT, L’Équipe, Polsat, TBS and CPSL.

Crowd. Capacity raised to 21,000 per session after 7,000 temporary seats were added, which World Athletics attributed to high demand. Tickets from HUF 10,000, around €30.

September context. The Diamond League final in Brussels on 4 and 5 September. Budapest on 11 to 13. ATHLOS London at StoneX Stadium on 18 September, with a New York finale on 2 October. The World Road Running Championships in Copenhagen on 19 and 20 September, over the mile, 5km and half marathon.

Broadcast

1. Rebuilt graphics package with augmented reality, athlete headshots and new data layers.

2. Live win probabilities and projected finishing positions, generated by an algorithm weighted toward recent results and updated in real time.

3. Race clock moved to the bottom centre of the screen so the feed works on vertical platforms.

4. Fan input into the TV graphics design, with viewers consulted before launch.

5. A second-by-second show script, with scenario planning shared between broadcast and event presentation.

6. An unnamed new viewing experience, announced but not yet detailed. (Super curious!!!)

Competition and presentation

7. A black infield, with only the competition areas in use illuminated. (Dramatic!)

8. One field event contested at a time wherever the schedule allows.

9. Centre-court-style athlete interviews shown in-stadium and carried live on the world feed.

10. A bespoke sound identity, with Mondo Duplantis delivering the Ultimate Anthem.

11. Live acts opening each session warm-up and a full lighting rig built for show.

12. Live lane draws for the men’s and women’s 200m, staged the day before.

Athlete experience

13. The Day Before on 10 September, replacing the standard pre-event press conference with a red carpet, a media day with content capture stations, and a kids’ athletics challenge led by Melissa Jefferson-Wooden and Letsile Tebogo. Coe and Usain Bolt, the event’s Ultimate Legend, open the formal press conference.

14. Reserved rights so every athlete receives footage of their own discipline plus commissioned photography, for use on their own channels under their name, image and likeness. (I was waiting for this to happen1)

15. Tara Davis-Woodhall competing and serving as lead content creator.

16. Club Ultimate by Noah Lyles, an athlete-only after-party with Lyles involved in venue and DJ selection.

17. No medals. Every invited athlete receives a participation token, and champions receive a trophy designed to physically connect with the token.

18. Athletes’ families brought inside the championship rather than seated as ordinary spectators. (Emotional!)

Digital

19. A new World Athletics mobile app launching at the event, carrying live results, athlete stories, video, predictions, interactive games and personalised notifications, positioned as a year-round platform.

20. A season-long Road to the Ultimate tracker, public since 2025, showing qualification status in real time. (Yep!)

World Athletics has been open about the commercial logic. Coe told The Times the format is “unashamedly aimed at television”, and the federation’s own language describes maximising global broadcast audience as the north star. Jon Ridgeon framed the event against the properties it replaces, arguing that the old World Athletics Final and Continental Cup carried “very little at stake” and that fans understood as much.

The even-numbered year lacks a global World or Olympic-level showcase, which is the specific gap Coe describes. Athletics still fills 2026 with the European Championships in Birmingham and the Commonwealth Games in Glasgow, so the hole sits at the top of the pyramid.

In Italy, I watched athletics as a kid I was a big fan of Pietro Mennea, Marcello Fiasconaro, Alberto Cova, Sara Simeoni… and I was used to those moment of “Surreal Silence“ in the commentary. The only sport where that ever happened, I cannot judge for other countries.

Removing national quotas produces the strongest possible 100m field, even if six of the sixteen are American. Compacting a championship into nine hours of live output requires either fewer athletes or fewer events, and World Athletics chose both. Which events and which athletes are sporting judgements I am in no position to make, and I would expect the programme to rotate across editions as the federation learns what the compressed format can carry. The same applies to where the event sits in September.

The part I can assess is the commercial architecture, and it is more interesting than the timetable. Three things stand out.

1. The first is the athlete content economy. Reserving footage and commissioned photography for athletes to publish under their own name, image and likeness is a structural concession, and rights holders do not usually make those. It accepts that the athlete’s own channel is a distribution route the federation wants working rather than a leak in the coverage. I have to say: finally.

2. The second is the prize model. Every invited athlete in Budapest gets paid, which answers Grand Slam Track directly. That league filed for Chapter 11 in December 2025 listing more than $40 million in liabilities, and a Delaware judge approved its reorganisation plan in April 2026, returning roughly 70% of what athletes were owed and 14% to vendors. World Athletics had called it unconscionable for the league to plan a restart before settling those debts, and said it would not license future events until it did. A federation that can guarantee payment holds an immediate advantage.

3. The third is the comparison with ATHLOS, which has answered the same question with a different instrument. Its 2026 season carries more than $2.1 million across London and New York, up from $773,500 in 2025, and eligible participating athletes receive equity in the league itself. Ownership is a heavier commitment than prize money, and a federation is structurally unable to offer it.

World Athletics describes the Ultimate as a counterpoint to the World Championships, which remains the pinnacle. Ridgeon simultaneously wants athletes to list it alongside Olympic and world titles when they look back on their careers. A media product can be built to order, but long term value accrues on its own schedule, it’s not easy to create by design. Time will tell, but the ambition is clear.

The athletes World Athletics has put forward are on message, which is what being named an Ultimate Star involves. Noah Lyles said he likes the idea of the best athletes meeting to settle who is best, and said his goal was for athletes to have real involvement in developing the event. On NBC’s TODAY he made the case for open qualification directly, saying the sport needs all the fastest people regardless of country. Melissa Jefferson-Wooden framed it as a different feel from the Olympic and world championship stage. Letsile Tebogo tied his involvement to the Kids’ Athletics work, saying being the best in the world carries a responsibility to give back. Usain Bolt, in the Ultimate Legend role, said he would have loved to compete in it.

Away from the promotional roster, reaction from the sport is more mixed and better evidence. Oabona Theetso, acting president of the Botswana Athletics Association, welcomed the event and the prize money, and said in the same interview that he was disappointed the single-sex 4x400m relay had no place on the three-day schedule, taking some consolation in the mixed relays.

Kishane Thompson, who beat Lyles at the Silesia Diamond League, holds no Olympic or world title from the past two years and therefore no automatic invitation, which drew attention when NBC’s social media director published the automatic qualifier list.

We cannot be surprised if excluded disciplines’ athletes are unhappy…

Trade press has been broadly positive on execution and consistently sceptical on programme. The Stadium Business, Advanced Television, SportBusiness and Broadcast all led on the media-rights and production story, reflecting how the event was sold to the industry. Inside the Games ran the innovations list straight and picked up Coe’s television framing.

The Sports Examiner flagged the missing throws and steeplechase from the first announcement in November 2024 and noted that no reason was given at the time. Canadian Running went to the national consequence, pointing out that four Canadian global medallists from Budapest 2023 have no discipline to enter. Athletics Weekly, closest to the sport’s core readership, has run both a full innovations write-up and commentary accepting that the critics of the programme were right. CITIUS Mag and Marathon Handbook have done the most useful work on the September schedule.

Two samples, both self-selecting. On the LetsRun forum, which skews older, American and running-first, the dominant read is that the Ultimate is “a souped-up DL Final”, short of the multiple rounds regulars treat as the signature of a global championship. A recurring objection is that automatic qualification for 2024 Olympic champions is strange two years on, when 2025 world champions, 2026 Diamond League winners and current rankings already identify the best available field. Enthusiasm sits alongside it, including fans planning Budapest trips off the back of 2023, and a widely shared observation that this is a three-day event like Grand Slam Track with the difference that World Athletics will pay. One poster raised the clash with the NFL and the European football weekend, which is a real problem for a September television play.

Reaction on X at launch, collected by Sportskeeda, ran warmer on the money and cooler on the format. Fans responded to the size of the winner’s cheque and to the arrival of more high-paying competition. Others asked how the concept differs from the World Championships beyond the name, and questioned whether smaller field sizes improve anything. One asked that everyone qualifying be paid, which World Athletics has since confirmed..

The Ultimate Fan Challenge, a quiz and content competition offering a trip to Budapest, drew comments describing it as email-list building and unpaid social promotion. Ticket demand looks real: the additional 7,000 seats per session went on sale in May, taking capacity to 21,000.

My take is: I will be watching.

The Ultimate Championship is the most serious attempt a federation has made to build a television product from first principles rather than filming a sport and hoping it works on screen for fans. The win probability layer, the vertical-first clock position, the athlete footage rights, the one-field-event-at-a-time scheduling rule: these are decisions made by people who have watched their own output and admitted what was wrong with it. Very few governing bodies get that far. Respect.

I started working in this industry in 1987 and spent nearly two years of it living inside athletics, preparing for the 1991 World Championships in Tokyo. Then worked with the federation and at World Champs for years after that and even help launch the first iaaf.org website.

I have no useful opinion on which events belong in a compressed programme, and I am wary of people who do. Compaction costs something by definition, the federation has published its reasoning, the affected athletes and federations have said what they think, and I imagine that list of events can change for 2028.

The questions I can hold a (humble) position on are commercial/experiential. Whether reserved athlete footage rights become a standard term or stay a one-event gesture. Whether an app launched at a championship survives to the next one. Whether a federation offering guaranteed payment can hold talent against a league offering ownership. Whether the trophy-and-token idea manufactures the scarcity a new event needs before it has history.

Budapest will look extraordinary on television. Whether it becomes a championship rather than a broadcast is a question that needs more than one edition to answer, and the first honest data point arrives on 7 September when the final entries publish.

I will be watching. Three nights, 28 finals, and a set of questions I would rather leave open than pretend to have settled.
