Few ideas in management enjoy wider acceptance than delegation. Every leadership book tells us to “let go.” Every productivity expert urges us to focus on what only we can do.
Delegation is not handing someone your to-do list. It is entrusting them with a result—and giving them enough freedom to achieve it.
Delegate outcomes, not merely activities. That approach transforms delegation from dumping work into multiplying capability.
3 KEY PHRASES
Hand over the finish line.
Praise those involved.
No sacrificial lambs.
Don’t merely say, “Prepare the report.”
Explain what decision the report must support, who will use it and what a successful report should accomplish.
People work better when they understand the purpose—not just the procedure.
Set the destination, deadlines and boundaries.
Then let people choose the route.
If you prescribe every step, you have assigned labour—not delegated responsibility.
Responsibility without decision-making power is a trap.
If someone must return to you for every approval, you remain the real owner—and the bottleneck.
Outcome-based delegation assumes that the person has the competence, context, resources and confidence to work independently.
That cannot simply be taken for granted.
It breaks down when:
• The outcome is vague or keeps changing.
• The person lacks the necessary skill or information.
• The consequences of error are unusually high.
• The leader delegates responsibility but keeps reclaiming control.
In such situations, “empowerment” can become abandonment with better branding.
Good delegation matches freedom to readiness.
The destination should be clear to everyone. But authority, guidance and oversight must reflect the person’s capability and the risk involved.
Before delegating, define four things: • The result
• The boundaries
• The authority
• When to ask for help
