Just today Coinbase CEO Brian Armstrong shared news of a data breach and also a $20M ransom demanded by the attackers. No doubt those attackers hoped this would be handled quietly and simply. Instead Brian Armstrong conducted a masterclass in trust building for a company.

Let’s dissect this using Stephen Covey's Trust Equation. It’s a simple model to understand how trust is built or destroyed.
The Trust Equation
Trustworthiness = (Credibility + Reliability + Intimacy) / Self-orientation
To build trust you want to increase values in the numerator (Credibility + Reliability + Intimacy) and decrease the denominator (Self-orientation).
Credibility is increased by:
- Launching immediate internal investigation
- Explaining exactly what happened (overseas support agents bribed)
- Clarifying what was accessed (names, addresses) and what wasn't (passwords, private keys)
- Acknowledging the breach affected <1% of users but called it "unacceptable"
Reliability goes up also through:
- Committing to reimbursing every affected customer
- Announcing hardening of support systems
- Relocating customer support operations
- Naming how existing safeguards prevented access to critical data
The big win though is in intimacy, this could have been a press release, instead he:
- Delivered the message himself, calmly and directly
- Spoke to both customers and attackers with transparency
- Acknowledged finding "bad apples" without deflecting responsibility
- Showed genuine concern for impacted users
And on self-orientation, there’s a low value through Brian:
- Turning the $20M ransom into a $20M reward for information leading to arrests
- Prioritizing fixing the problem over finger-pointing
- Making the issue public rather than handling it privately
All told, Coinbase has taken a crisis that could have destroyed trust and turned into an opportunity to build it. We’ll see how things play out from here, but don’t miss these lessons in the moment.
