Your Business Is Becoming an MMO

A client I’ve been coaching on their operating infrastructure asked me a simple question earlier today. Are our Guides written for humans to read, or for the AI? The answer is both. Same document. Same words. A person reads it on Monday, an agent reads it on Tuesday, and both need to come away able to act from the same reality.

That small question points at the bigger shift I think most businesses are about to run into: operations are becoming massively multiplayer. Most businesses have already made one leap. They’ve gone from single-player to multiplayer. A very small business can run on one or two people holding the whole thing in their heads. Once it grows, that breaks. The business needs shared systems, shared processes, shared knowledge, and a shared source of truth so multiple people can work together without constantly translating for each other.

But AI changes the shape of the problem. The new players aren’t just people. They’re agents and automations. Some are intelligent. Some are deterministic. None of them can read the context out of someone’s head. If they’re going to act inside the business, the world they act on has to be explicit, current, structured, and shared.

That’s why “source of truth” no longer feels big enough. A shared source of truth tells people where to look. A shared world gives every operator, human or machine, somewhere to act.

Anyone who has scaled a business from small to genuinely large already knows the next strain: at a certain size, keeping a many-handed operation coherent becomes its own discipline. That used to be an enterprise-only problem. Smaller businesses could mostly avoid it because their shared source of truth was still small enough for people to patch the gaps in their heads. AI changes that. The moment intelligent and automated operators start acting inside the business, even a relatively small team inherits the same problem: too many players, too many actions, one operating world that has to stay consistent.

What the multiplayer era quietly relied on, though, was people. A surprising amount of the coordination still happened inside human heads, with people carrying the context the systems didn’t, translating between tools, and filling the gaps with judgement. A lot of that looked like expertise, but much of it was hidden cognitive load: people carrying undocumented context, exceptions, history, and judgement calls at real personal cost, so the system could keep pretending it was simpler than it was. The source of truth was real but partial, and humans were the glue, because the only operators capable of that kind of translation were human.

That assumption is now breaking, and it’s breaking for two reasons that feed each other. The first is a genuinely new kind of player: intelligent operators that aren’t human, now taking on work that used to be human-only. None of them can read context out of anyone’s head. For one to function at all, the context it needs has to exist, centralised and synchronised, in the shared world itself, so the translation people used to do in their heads has to be made real, in one place every operator can reach.

The second reason follows directly from the first. Getting all that context into one coherent place, and keeping it current as fast as the system now moves, takes a great deal of plumbing, which is why we’re now seeing deterministic operators, the syncs and automations, at a scale never seen before, built to centralise the operating world and hold it together. The sheer number of moving parts that creates, that many players acting in one shared world at once, is what forces the massively multiplayer reality. A source of truth that humans quietly reconcile between meetings is no longer enough.

Most of the excitement about these intelligent players is still about using them single-player: one person and one agent working a tight loop together, genuinely useful, especially for writing code, but not the thing that reshapes a business. What reshapes a business is all of these players, human, intelligent, and deterministic, working the same world at once. The intelligent ones have piled fresh complexity onto a problem that, until now, only big enterprises were large enough to run into: the sheer difficulty of keeping a many-handed operation coherent at scale. In doing so they’ve handed that same problem to businesses that were never anywhere near big enough to face it before.

Gamers already have a word for where this ends up, even if it hasn’t reached many board meetings yet. Some of the biggest games in the world, World of Warcraft, Fortnite and Roblox, are MMOs, short for massively multiplayer online games. Where an older video game was something you played alone or with a friend or two, an MMO drops thousands of players into one enormous, shared, persistent world that keeps running whether you’re logged in or not, so you can log off, come back later, and find the world has moved on without you. Everyone is acting in the same place, at the same time, on the same shared state, and keeping that coherent is the game’s biggest job. That is roughly where business operations is heading, so I’ve borrowed the term and started calling it Massively Multiplayer Operations.

Single-player is one person and a copilot in their own session. Multiplayer is many people working off one shared source of truth, which is how businesses already scale. Massively multiplayer is what arrives when intelligent and automated operators join them at scale, every one needing the same shared world and all acting in it at once.

These games work for one reason, and it’s the same reason the idea is useful for a business. Every player acts inside a single, synchronised world, so everyone sees the same state. A massively multiplayer operation needs the same thing, but a shared source of truth is only the starting point. The world has to stay current as work changes, observable enough that people can see what happened, governed enough that not every player can break the game, structured enough for machines to act, and legible enough for humans to understand. The point is to build a shared world where every operator, human, intelligent, or automated, can act from the same reality.

Which brings me back to the client’s question. Are Guides written for humans, or for AI? In a massively multiplayer operation, that distinction starts to blur. The Guide is not just documentation someone might read later. It is part of the world itself: a shared piece of operating context that people, agents, and automations can all act on.

It will be tempting to treat all of this as a single-player upgrade, to hand each person a sharper copilot and call it a transformation. But a business stops being single-player the moment it has to scale, and the newest players, the machine ones, can’t run on context trapped in someone’s head. The work that really makes a difference isn’t levelling up your assistant, it’s building the world all of them share, so that it stays durable, observable, governed, and legible to humans and machines at the same time. That is the real shift from multiplayer to massively multiplayer operations: not better individual tools, but a shared world built for more players than the business has ever had to coordinate before.
