Ep 180: Built on Restraint, Tested by AI - How Studio Nicholson Earns Brand Loyalty Without Discounts

On this episode I’m talking to Andrew Cottington, Director of Digital & Ecommerce at Studio Nicholson, about what it looks like to run one of the most considered growth operations in British fashion and what happens when AI starts stress-testing everything that’s made it work.

Studio Nicholson built a brand on restraint. No discounts. No chasing scale. A loyalty programme that was scrapped and rebuilt because the original felt too transactional. A product designed so deliberately that their clothes look best worn with themselves - retention engineered into the garment before CRM enters the picture. Andrew came in from seven years at Mr Porter and earlier roles at Sunspel and AllSaints. He’s seen what over-reach looks like up close. His job has been to make sure Studio Nicholson doesn’t repeat it.

That discipline is the thread running through the whole conversation.

We get into how a brand that deliberately avoids performance-chasing thinks about acquisition. The loyalty programme they rebuilt around early access and dialogue rather than percentage discounts - and how both margin and customer sentiment improved when they did. How China went from a calculated bet to 40% of their business faster than anyone anticipated, carried there by a customer who already knew the brand before the brand invested in the market.

Then the part that changed how I was thinking about AI in commerce. Studio Nicholson launched an agentic storefront in February, in partnership with Swap. Early data is in. And the finding that caught Andrew off guard: it’s their most loyal, existing customers using it most - not new ones discovering the brand. They’re not using it to find Studio Nicholson. They’re using it to figure out what works with what they already own. That’s a different use case than most people building AI storefronts are planning for, and it matters for how you think about where to invest and when.

The question running underneath all of it: when an AI agent starts guiding your customer through discovery, what happens to the brand voice that’s been doing the heavy lifting? Studio Nicholson has built an identity on point of view, restraint, and speaking to a specific person without trying to reach everyone. Whether that remains an advantage when the discovery layer shifts is the question neither of us fully resolved.
