The next great hardware company may look less like a company and more like a side project: an improbable prototype posted online, financed through brand work and manufactured by a factory its creator has never visited. No accelerator. No institution waiting to approve it. Just an object, a small audience and someone convinced it should exist.
As you scroll your feed, it is easy to dismiss this as tinkering because industrial production remains tied to scale. We expect capital, machinery and an organisation. But the sequence is breaking down: the object can come first, the audience second and the company afterwards.
The independent industrialist doesn’t necessarily own the factory. They own responsibility for everything that follows. They take a prototype and build the system required to make it reproducible, distributable and durable. The prototype isn’t the work. The system around it is the work.
Creative technologists are well positioned for this shift because they understand how an object should function, feel and travel culturally. Historically, those abilities were rented out: a prototype for a brand, an installation for a gallery, a campaign for an agency. The future was imagined, demonstrated and handed over. The independent industrialist ends that arrangement.
AI compresses research. Vibe coding compresses development. Agents compress operations. Commerce and fulfilment are rented. Call it the Alibaba-fication of production: industrial capacity presented as shopping. Parts now have a checkout page.
This doesn’t make manufacturing easy. A manufacturer can reliably reproduce a design flaw. Tooling, tolerances, certification, quality control and working capital can still destroy a company. Access has levelled. Competence hasn’t.
Teenage Engineering revealed the OP-1 before it became a manufacturing system. Limor Fried turned online electronics projects into Adafruit. CW&T used Kickstarter to move from client software toward objects of its own.
A sketch, failed prototype or functioning unit can become the company’s media. Documentation isn’t marketing applied afterwards. It’s how the object becomes intelligible and a market organises around it. The audience identifies flaws, supplies language and circulates the object. A million passive viewers may be worth less than a few thousand people who can explain why it should exist.
The sequence inverts. Publishing the work builds the product, audience and category at once. A campaign can pay for a prototype. An installation can pay for tooling. A retainer can underwrite production. Labour is sold to accumulate equity elsewhere. Work done for others pays for the object that will eventually belong to its maker.
The desire for objects is intensifying. Film cameras, physical media and dedicated devices are dismissed as nostalgia. But nostalgia is only the visible layer. These objects offer an exit from the general-purpose interface through which life is administered.
The software hellscape isn’t a story of failure. It’s a story of total success. Communication, work, memory, entertainment and identity have been compressed into a few devices. The smartphone succeeds by refusing to leave any part of life alone.
Hardware is a psychedelic technology: a way of leaving one technological reality and entering another. A camera proposes a different relationship to memory. An instrument proposes a different relationship to making. The object’s value is partly contained in what it refuses to do. People don’t want less technology. They want technology with edges.
The independent industrialist constructs these exits using the systems they resist. The object rejects the general-purpose software world while the company producing it operates at that world’s speed.
Manufacturing access won’t be the moat. Software won’t be the moat. Almost anything can be copied. The advantage is making the object and its world at once: publishing the process, gathering the people who understand it and turning attention into feedback, capital and distribution.
A larger company may reproduce the product. It’s harder to reproduce the accumulated conviction around it.
The next consequential hardware institution may begin with an improbable prototype posted online. The factory may belong to someone else. Its first market may be a few thousand people gathered around an obsession too specific for a larger company to notice.
What makes its creator an industrialist isn’t scale. It’s the ability to convert conviction into an object, the object into an audience, the audience into a company and the company into a world.
