The Bell Curve appraisal system is broken and still companies are using it

Sometimes you walk into an appraisal meeting already knowing something is off. You have delivered what was asked, taken on difficult work, helped the team through a messy period, and perhaps even received good feedback throughout the year. Then the rating arrives and it is lower than you expected.

The explanation can be surprisingly vague. You are told that you had a “good year,” but someone else had a stronger one. Perhaps there were limited top ratings available, or the leadership team had to make adjustments during calibration. You leave the conversation trying to understand what you were supposed to have done differently, but nobody can point to one clear thing.

This is where the bell curve system becomes frustrating.

In a bell curve system, your rating is not based only on how well you did your own job. It can also depend on how you compare with others, how strongly your manager speaks for you during the review process, and how many top ratings the company is willing to give.

This means several people on the same team can perform well, but not everyone will receive a top rating. Managers may still have to rank people against each other and decide who gets the higher scores.

That makes appraisal season feel less like an assessment of your year and more like a competition you were never told you had entered.
