We Keep Trying to Save Instructional Time. We’re Accidentally Gutting It Instead.

Here is a very normal scene in a modern elementary classroom.

A strenuous 75-minute math block ends. Some students leave the classroom for intervention. Another group gathers with the teacher for small-group intervention. Everyone else is supposed to begin working independently.

The directions are familiar. The materials are ready. The children know what to do.

Then someone cannot find a page. Someone else turns around to talk. A child gets out of their seat. Another appears to need the bathroom with an urgency normally reserved for medical dramas. Someone sharpens a pencil that could have survived several more days of active service. Two students become deeply interested in whatever the other one is doing.

The teacher redirects one child. Then another. Then the first child again. It takes more than 10 minutes to get everyone settled and appearing to work, and closer to 20 before everyone is fully engaged.

The schedule counts all 20 minutes as instruction. A massive portion of them consist of the teacher trying to create the conditions in which instruction might finally begin again.

It took me years in the classroom to realize something embarrassingly obvious: we may be saving instructional time on the schedule and then spending that same time buying children’s attention back one frustrated redirection at a time.

Years ago, a friend said something I have never forgotten:

“Nobody gets saved after 12:00 noon.”

She was talking about sermons. Her point was theological only in the loosest possible sense. Even adults eventually reach the end of what they can absorb while another adult stands in front of them and keeps talking.

The preacher may still be preaching. The congregation may still be sitting politely in the pews. The sermon remains technically in progress.

Half the room, meanwhile, is thinking about lunch, football, afternoon plans, or whether they remembered to turn off their curling iron.

The words are still being delivered. Far fewer are being received.

Schools make the same mistake all day long. We assume that because teaching continues, learning continues at the same rate. The lesson is still happening. The slides are still advancing. The curriculum map says we remain inside the math block. The teacher is still modeling, explaining, questioning, circulating, prompting, correcting, and doing everything humanly possible to keep twenty-four developing brains and bodies pointed in roughly the same direction.

The clock can prove that instruction was scheduled. The clock cannot tell us how much learning actually occurred.

Schools are obsessed with instructional volume. How many minutes of reading? How many minutes of math? How many intervention sessions? How many standards covered? How much time on the curriculum software?

Children need excellent instruction, rich knowledge, sustained practice, clear feedback, and adults who take their minds seriously, so those minutes do matter.

But scheduled instructional time and actual engaged learning are not interchangeable.

In one study of 22 classrooms spanning kindergarten through fourth grade, researchers found that students were off task 29% of the time. The findings suggest that classroom schedules and activity settings help shape off-task behavior; drifting cannot simply be blamed on individual children.

Recess research points in the same direction. In three field experiments, Anthony Pellegrini and his colleagues changed the timing of recess and found that the longer children went without a break, the more inattentive they became.

Other studies have found improved on-task behavior after recess and better teacher-rated group behavior among children who received recess regularly.

Neuroscience points in the same direction. Researchers found that after twenty minutes of moderate walking, children performed better on tasks requiring focus and self-control. Walking is not child-led play, but the lesson is clear: moving the body prepares the brain to learn.

The American Academy of Pediatrics now describes recess as a temporary suspension of concentrated academic effort that helps maintain “efficiency, concentration, and morale.” Its 2026 policy statement recommends protected daily recess, sufficient breaks for students to regain focus, and recess that is never withheld to create more academic time.

Read that carefully.

The pediatric recommendation does not treat recess as an unfortunate interruption to learning. Recess helps preserve children’s capacity to continue learning.

That brings us to a piece of arithmetic school systems rarely perform but absolutely should:

Imagine a ninety-minute academic block with no real pause. On paper, the students receive ninety minutes of learning. In a real classroom, though, twenty minutes leak away through delayed starts, repeated redirections, bathroom requests, off-task conversations, emotional recovery, wandering attention, re-explanations, daydreaming, and the increasingly elaborate pencil-maintenance industry children create when their brains need something else to do.

Ninety scheduled minutes have produced sixty-five meaningfully engaged minutes (and if we’re to believe the first study I linked to above, sixty-five minutes is being very generous).

Now imagine using ten of those ninety minutes for a child-led play reset right in the middle of the block. The academic block shrinks to eighty scheduled minutes. Children move, talk, laugh, invent, draw, build, or simply choose what to do for a few minutes. Then they return to work more quickly, need fewer corrections, and remain engaged for far more of the block.

The classroom that scheduled less instruction may produce closer to eighty minutes of actual learning.

Those numbers are illustrative. There is no universal exchange rate in which ten minutes of play automatically purchases a specific number of attentive minutes. But the arithmetic exposes the flaw in our thinking:

Scheduled minutes − lost minutes = instructional yield.

Schools closely monitor the first number. We almost always ignore the subtraction.

A seventy-five-minute math block may only produce forty minutes of meaningful engagement once delayed entry, off-task drift, and repeated redirections are considered. In a classroom like that, a ten-minute play reset may recover substantial instructional time rather than take it away. That consideration should be a top priority for policy-makers.

Ten minutes of play does not necessarily replace ten minutes of learning.

It may replace ten minutes during which adults were still teaching and children had largely stopped receiving.

Once you look at the school day this way, classroom management starts to resemble an elaborate game of verbal whack-a-mole.

A child talks. Whack.

Someone stands up. Whack.

A student turns toward a friend. Whack.

Someone taps a pencil, rocks in a chair, stares out the window, laughs, doodles, walks to the trash can, or suddenly develops an intense need to inspect the classroom tissue supply. Whack, whack, whack.

Teachers become exhausted trying to press twenty-four developing bodies back into the exact shape the schedule requires.

Children biologically need to move, so movement pops up.

They need to communicate, so talking pops up.

They need peer connection, so socializing pops up.

They need autonomy, play, and recovery from sustained cognitive effort, so those needs keep appearing in whatever tiny openings children can find.

We whack them down and feel briefly successful.

Then they pop up somewhere else.

The game is unwinnable because many of the “moles” are simply biological needs.

This is where Paul Gorski’s work on deficit thinking matters. Schools often blame students and families for unequal outcomes instead of examining the conditions that produce them. Gorski asks educators to look first at policies, practices, and barriers to access before assuming the problem lies within the people affected.

I am borrowing that structural instinct carefully here.

When one child struggles unexpectedly, the child’s individual needs deserve attention.

When large numbers of children struggle predictably at the same point every day, the schedule belongs in the investigation.

Every redirection is information.

A child talking after ten minutes of sustained academic demand may need a reminder. Seven redirections for seven different students during the first ten minutes of the same transition, day after day, also tell us something about what the routine is asking children to do.

How long was the block before it?

When did the children last move?

When could they last speak freely with one another?

How much autonomy have they had today?

What changed in the room?

What biological and developmental needs are we trying to quash until the schedule finally permits them?

That does not excuse harmful behavior or erase individual responsibility. It widens the lens enough to notice the system helping produce the behavior.

I made a similar argument after finding a parking lot full of abandoned shopping carts. My first instinct was to blame lazy customers. Then I noticed the store had removed almost every cart corral. The neighboring store in the same parking lot, serving the same general population, had plenty of cart corrals and almost no abandoned carts.

Same people. Different design. Different outcome.

School schedules are designs too.

When twenty-four children repeatedly struggle to remain silent, still, socially disconnected, and cognitively engaged for long stretches, wishing for better children will not improve anything.

A teacher-led movement video can help. So can stretching, walking, breathing, dancing, or other “brain breaks.” Still, child-led play interests me because it does far more than move the body.

For a few minutes, children can choose what they need most. They can talk freely. They can connect with peers. They can move at the intensity their bodies seek. They can imagine, build, draw, invent, negotiate, laugh, or sit quietly. They can experience a sliver of the school day that is genuinely theirs.

Most classroom “brain breaks” remain another adult-selected, adult-led, whole-group activity. The children stand when we tell them, copy the movements we choose, stop when the video stops, and return to the task on our signal. That may support attention, but it does not provide any other crucial developmental inputs.

Child-led play bundles several developmental inputs into one short period: movement, choice, social connection, novelty, imagination, communication, and temporary freedom from constant adult direction.

That’s why a child-led play break may be unusually efficient. It doesn’t merely rest the learner. It restores more of the child.

I wrote in “Recovery Is the New Rigor” that schools have built a fire hose delivery system while paying far less attention to what is deeply being taken in. We keep pouring on more and more instruction while giving children fewer chances to move, connect, recover, or let any of it settle and become deeply absorbed.

This new argument goes one step further. We may be losing learning twice. First, children absorb less because the day is overpacked. Then teachers lose more time managing the predictable restlessness the overpacked day creates.

We respond by tightening the schedule, reducing breaks, and adding still more instruction. Then we wonder why the redirections keep rising and kids seem to be struggling more today than ever before.

School systems should begin asking better questions about time.

Where does instructional time currently leak away?

When do redirections spike?

Which blocks produce the most wandering, talking, avoidance, conflict, or repeated reminders?

What happens after children move, play, talk, go outdoors, or receive meaningful choice?

What appears to be a full hour of instruction on the master schedule but feels very different to the teacher and children living through it?

A school schedule is a policy document disguised as a grid. It determines when children may move, speak, interact, choose, create, recover, and use their bodies. Those decisions also carry equity consequences. Children with money, transportation, safe outdoor spaces, flexible family schedules, and organized activities can recover some of the crucial developmental inputs school systems remove. Children without those resources depend more heavily on school for play, movement, peer life, and socialization. On paper the schedule may work, but does it help?

The answer cannot be another mandatory program wedged into an already suffocating schedule. Education responding to overscheduling by scheduling one more thing would be almost too ironic.

The better first step is to study the moments when the existing design repeatedly breaks down. Protect one reasonable child-led play reset. Keep the academic task consistent. Count the redirections. Measure time-to-task. Compare what the schedule surrendered with what the students gained.

Years ago, my colleague understood something every preacher eventually learns.

“Nobody gets saved after 12:00 noon.”

The sermon may still be excellent. The congregation still has bodies. Eventually, the delivery keeps going while absorption quietly disappears.

Children have bodies too.

They need excellent instruction. They also need movement, conversation, social connection, autonomy, play, and recovery so they can receive that instruction.

A ten-minute child-led play break looks like ten minutes taken away from teaching.

Sometimes it may be the 10-minute break that gives the rest of the hour back.
