The Three Layers of Design in the AI Era

Over the last year, I have been watching a shift in design that feels both familiar and unfamiliar. It shows up in conversations with founders, in the tools we use, in the speed of product work, and in the growing sense that the old ways of thinking are being stretched beyond their limits.

AI is not replacing designers.
It is changing what design means.

For many people, this shift feels chaotic. For me, it feels like something I have been preparing for without realizing it. The instincts that once felt hard to explain, like loops and emergence and reduction, are becoming necessary forms of thinking as the discipline evolves.

A simple structure has started to reveal itself as I observe this change. It helps explain where design is heading and where each of us naturally fits inside that movement.

There are three layers.
Only one will matter in the long run.

The first layer is the broadest, and it is where most designers currently work. In this layer, AI is used as a traditional tool that can enhance speed, improve visual iteration, and remove some of the manual friction from the design process. The mindset here is rooted in efficiency. Designers prompt a system, review the output, adjust the visuals, and assemble polished screens at a pace that would have been unthinkable a year ago.

The appeal of this layer is obvious. It lets people produce work faster, and it reduces the barrier to achieving something that looks refined. Many designers will remain here because it aligns with how design has been taught for decades. It is also an accessible layer for people entering the field for the first time.

The challenge is that this layer is also the easiest for AI to absorb. Production work is the first category to become automated at scale, and surface-level output rarely defines long-term value. Layer 1 is helpful and necessary, but it is not where the future of the discipline will be shaped.

Layer 2 belongs to the teams that build the tools themselves. These are the designers and engineers shaping the underlying systems that the rest of the industry will use. The work here is more technical and sits closer to product and engineering. It involves building generative workflows, designing copilots, crafting model interfaces, and defining the interaction patterns that make AI usable for a larger audience.

Because this layer sits at the infrastructure level, it has a different kind of impact. Tool builders influence what is possible for everyone else. They set the constraints and unlock new forms of leverage for the people working at Layer 1. They also play a major role in determining which workflows become standard as AI spreads through the creative world.

Layer 2 moves the field forward, but even this depth does not fully address the larger philosophical shift that is happening. Creating tools is important, but it is not the same as designing the way humans and AI think together. That foundational work lives in the third layer.

Layer 3 is the quietest layer, but it is also the most influential over time. It is not defined by tools or visuals. It is defined by the structure of thinking itself. Designers who operate here focus on how humans and AI form ideas, make decisions, and create meaning inside nonlinear, emergent environments. This is where the mental models and philosophies of the next decade will be shaped.

Work in this layer often involves protocols and cognitive scaffolding rather than polished visuals. It is where questions of intention, clarity, and emergence are explored. Designers working here try to understand how creativity unfolds when the process can no longer be fully scripted and when tools evolve weekly.

Layer 3 is where design grows into a form of cognitive practice. It guides how people approach problems when the process itself is evolving. It offers stability in a world where the tools change constantly, and it gives shape to the new patterns forming beneath the surface of creative work.

This layer is not about hierarchy or superiority. It is simply a different mode of engagement, one that becomes more important as AI takes on more of the mechanical tasks that used to define our value. Layer 3 is the space where meaning is created, and where the next chapter of design is already unfolding.

When I first began shaping SWARM, I was not trying to build a protocol for the AI era. I was trying to understand my own thinking. I wanted clarity inside chaos, and I needed a way to articulate the patterns that had influenced my work long before I had language for them. What started as a personal practice gradually revealed itself as something more foundational.

Over time, I realized that SWARM was not a framework. It was a protocol for navigating complexity. It created a way to move between instinct and intention. It reduced noise without suppressing discovery. It supported emergence while keeping a sense of direction.

SWARM provides clarity inside nonlinear problem spaces without forcing a rigid path. These qualities place it firmly inside Layer 3, where design becomes a cognitive discipline rather than a series of tasks. I did not design it for this purpose, but it fits the role naturally.

As AI begins shaping every corner of creative work, the need for Layer 3 thinking has grown. The discipline is shifting toward protocols that help people stay oriented during rapid change, which puts SWARM in a position that feels increasingly relevant.

This shift is visible in the questions designers and founders are asking. The industry is no longer struggling with execution. It is struggling with meaning. Founders want clarity as they navigate emerging technology. Teams want workflows that feel stable, even when tools change every week. Creatives want a way to think with AI instead of thinking around it.

The old mental models cannot keep pace with this transformation. The new ones have not been fully articulated yet. This creates a gap that many people can sense but cannot define. It is the space where protocols and cognitive systems become essential.

As the tools move faster, the thinking needs to move deeper. Protocols provide the grounding that speed cannot.

If you are working in Layer 1, AI feels like a threat because it pushes directly against the tasks that define the work. If you are working in Layer 2, AI feels like infrastructure, and the challenge becomes technical scale rather than personal meaning. If you are working in Layer 3, AI becomes a collaborator, and the relationship shifts from output to intention.

Layer 3 is the place where clarity matters more than speed. It is where principles matter more than trends. It is where intention shapes the workflow, even when the tools feel unstable.

This layer is not superior. It is simply deeper. It deals with the structure of thought, and that structure is becoming the real foundation of creative work in the AI era.

We are entering a moment where tools no longer define the work. The quality of our thinking defines it instead. As AI continues to accelerate, we need protocols and loops that help us remain intentional. We need structures that offer clarity even as the landscape shifts beneath our feet.

Layer 3 is where the next chapter of design is taking shape.
It is where meaning and creativity meet.
It is where modern design will evolve.
And it is where I plan to continue my work.
