The weekend before our second AI Lunch & Learn, I sat down with the intake surveys and realized I had to rebuild half the deck.

Some context on why we run these. We host working sessions for consumer founders and CEOs - alongside JPMorgan - with 30+ operators in a room at ARC Beverly. Portfolio founders demo live, with everyone filling out a fairly blunt survey before and after. The surveys are the part I’d keep if I had to cut everything else. They’re a repeated measurement of the same population of consumer operators, a month apart, answering the same questions about how they actually run their businesses. That’s learning you can’t get from a landscape map.

Here’s what the measurement said. In June, 60% of the room of scaled brands told us they lose 10+ hours a week to something manual (several were $100M+). Four weeks later, the new cohort’s surveys read like a different species: founders arriving with agents already in production, team-wide AI practices with shared norms, one attendee who has automated more than 50 processes in his business. And two of the brands in the room are operated by a team of exactly one - including a brand doing eight figures.

One person. Eight figures. 🤯 A month ago the headline stat was lost hours.

In tandem, something has shifted in what’s walking through our door on the tech side. I’ve started seeing a category I’d shorthand as “brand in a box” - operating systems to ideate, build, launch, and execute consumer brands. Most of these platforms position creators as their primary customers. But in one case - I won’t reveal the name - a set of successfully exited brand founders is building an operating system designed to do all four with zero humans in the loop. Zero.

I have a specific read on these, because we’ve invested in technologies underneath each of those components - ideation, build, launch, execution. We know where the complexity actually lives, and we know what separates the tools: the winners own data they can enrich and iterate against. Some of these platforms are better than others; some have far more experienced operators behind them than others. That gap matters more here than in most categories, because the product is judgment encoded into software.

But here’s the use case that I think is underpriced: these aren’t just creator tools. These are tools that can replace innovation teams at strategics. That doesn’t mean there’s no experienced operator at the top - someone still has to adjust for the strategic’s value-add and its permission to operate. It means there will be significantly fewer of them, sitting above systems that do the rest.

When we launched our AI Operating System for consumer brands, our premise was 30 people for a $100M brand. Even then, we said we’d have to recreate what that picture looks like as AI evolves.

We have. And we are. Faster than we imagined.

The room at ARC Beverly is telling us the number is smaller than 30 - potentially. The team-of-one, eight-figure brand is telling us the floor might be lower than anyone is modeling. And the brand-in-a-box pipeline is telling us that the next generation may not staff up to that org chart at all - they’ll subscribe to it.

The question we’re working on now - and what the next piece will dig into - is what a heavily automated brand actually looks like, and when to add tools. Because there’s a real sequence: manual is the start, then AI-aided, and then there’s a tipping point where the system is too complex to keep up with all the updates without a tech team behind it. Knowing where that tipping point sits - by function, by brand size - is the difference between a team of one and a mess of one.
