If I Had to Start From Scratch, Here’s What I’d Do Differently

As we approach the end of the year, I’ve been reflecting on my journey, from running my café Ancolie while burnt out and reactive, to coaching dozens of founders through their own exhaustion.

If I had to start over as an entrepreneur today, I wouldn’t focus on the perfect business plan or the smartest growth strategy first.

I’d focus on protecting my energy.

Because here’s what I’ve learned: the thing that gets you to $500K isn’t working harder. It’s having the mental clarity to spot the right opportunity when it shows up.

Every founder I coach arrives exhausted, wanting strategy and clarity. They tell me, “Once I hit $500K in revenue, THEN I’ll take care of myself. Once I close this deal, THEN I’ll rest.”

But here’s the truth: you can’t strategize your way out of exhaustion.

Your best sales idea, your ability to spot the right partnership, your most creative product solution, all of that comes from a rested mind, not a depleted one. Research shows that sleep-deprived leaders make significantly worse decisions and exhibit reduced creativity and problem-solving abilities.

And if you sell yourself, as a coach, consultant, or service provider, people can feel when you’re running on fumes. They sense it in discovery calls. Your depletion costs you clients before they even book.

The energy work IS what gets you to $500K. Not after. Before.

I’ve developed a two-layer system for founders to move from depletion to thriving. Today, I’m sharing Layer 2, the practical dashboard you can start building this week. (Next week, I’ll share Layer 1: the deeper work of getting back to neutral when you’re already burnt out.)

The mistake most founders make? They think they need to overhaul everything at once. Meditation, gym, therapy, perfect morning routine, the whole package.

You don’t.

You need ONE sustainable change that refills your tank. Then another. Then another.

Think of yourself as having four energy sources. These aren’t a to-do list, they’re areas to help you identify where you’re running empty:

1. Physical Fuel (exercise, sleep, nutrition)
2. Mental Fuel (alone time, learning, creative space)
3. Social Fuel (time with people who energize you)
4. Emotional Fuel (processing, coaching, deeper work)

When any tank drops too low, your entire system sputters. Your business feels it immediately.

Here’s the key: Pick ONE. Just one.

Think hard about which tank is emptiest for you, but only pick one thing to start. And make it small enough that on your worst day, when everything goes wrong, when you’re exhausted, when you have back-to-back emergencies, you can still keep that promise to yourself.

That’s how you know it’s sustainable.

My clients have started with all different things, depending on which tank was emptiest:

Morning walks - A founder added a 20-minute walk before starting his day. Within two months, she signed 8 new clients, more than double her usual rate, while actually working fewer hours. Why? Those morning walks gave her mental space. Ideas came to her. She spotted opportunities she would have missed in the chaos.

Frequent breaks - Taking 10 minutes between calls or meetings to step away from the screen. Founders report sharper decision-making and less afternoon exhaustion.

Carving out personal time - A hedge fund CEO took three months to protect two hours per week to workout. By year-end, during the busiest season while managing bonuses and navigating the biggest crisis he’d ever encountered, he stayed grounded and actually had his weekends back, while maintaining his workout routine. This might sound futile, but having his weekends back was a major goal for him, and he was genuinely proud of protecting both.

Working out consistently - Even just twice a week. The physical release creates mental clarity that shows up in better client conversations and faster problem-solving.

One small change. Massive business impact.

Once you’ve picked your one thing and it’s become consistent, you can start adding more. That’s when you build your full dashboard, your early warning system for when you’re heading toward depletion.

Schedule your non-negotiables first. Every Sunday evening or Monday morning when you plan your week, block them out before anything else. Before client calls, before meetings.

These aren’t afterthoughts. They’re infrastructure.

When your routine starts getting cancelled, when you skip the gym twice in a row, when you haven’t had alone time in weeks, that’s your dashboard flashing red. You know you need to course-correct before you hit burnout.

When I ran my café Ancolie, I thought perfection was the goal. I was exhausted, reactive, and honestly? Not the leader I wanted to be. I wonder now: what could I have built if I’d shown up rested and genuinely joyful instead of just surviving?

That’s the opportunity cost of depletion. Not just your health, your business potential.

Here’s what actually moves the needle:

1. Identify your emptiest tank - Which of the four fuel sources (Physical, Mental, Social, Emotional) is running on fumes?

2. Pick ONE small thing - Examples from my clients:

  • 15-minute morning walk before checking email

  • One workout class per week

  • 10-minute breaks between meetings

  • Two hours per week of personal time (spa, hobby, whatever recharges you)

  • 30 minutes of alone time with no agenda

Make it small enough that you can do it on your worst day.

3. Schedule it now - Open your calendar. Block it out for this week. Before client calls. Before meetings. Protect it like your most important business commitment.

That’s it. One thing. This week.

Not a complete overhaul. Not a perfect routine. Just one sustainable promise to yourself.

The end of the year is the perfect time to start. Things naturally slow down. Clients are wrapping up. You have a bit more breathing room. Use this window to build one small habit now, so when January hits and things ramp up again, you already have your foundation in place.

Don’t wait until you’re deep in Q1 chaos to start taking care of yourself. Start now, while you have the space.
