You’ve sat in that room.

Twelve deals on the screen. Twelve reps taking turns saying the same three words: “still moving forward.” Nobody asks why. Nobody pushes. The meeting ends, the spreadsheet gets exported, and the forecast goes up to the board looking clean.

Three weeks later, four of those deals are dead. Nobody saw it coming because nobody was actually looking.

This happens in sales orgs everywhere, every single week. Reps leave the room frustrated because they got grilled on stage names instead of real problems. Leaders leave impatient because the number they just presented is already wrong. Everybody did the review. Nobody did the work.

There’s a better way to run this. It’s not more meetings. It’s not a better CRM field. It’s a different question.

THE BIG PROBLEM

Pipeline reviews have become theater. A rep says “Proposal Sent,” everyone nods, and the meeting moves on. Nobody asks what “Proposal Sent” actually means for this deal, whether the economic buyer has seen it, whether Legal knows it exists, whether anyone above the champion has ever heard of your company.

Stage tells you where a deal sits in a process. It tells you nothing about whether that deal is alive.

That gap is why forecasts miss. Not because reps are lying. Not because leaders aren’t paying attention. It’s because the entire review is built around the wrong data point.

HOW MOST PEOPLE SOLVE IT

Most sales orgs respond to bad forecasting by adding more process. More custom fields. More mandatory stages. More “next steps” boxes that everyone fills in with “following up” the night before the review.

Some go further and build scoring models — weighted probabilities by stage, MEDDIC fields, AI-powered deal scoring that reads the CRM and spits out a percentage.

All of it treats the symptom. None of it fixes the conversation.

WHY IT DOESN’T WORK

You can’t automate a diagnosis a human hasn’t made yet.

A weighted stage model still assumes the stage means something. If reps are parking deals in “Proposal Sent” because that’s where the deal has been stuck for six weeks, the model just launders bad data into a more confident-looking bad number.

More CRM fields don’t create more truth. They create more places to hide the same “still moving forward.”

The real problem isn’t visibility. It’s that nobody’s asking the one question that actually matters: what real movement happened since the last time we talked about this deal?

No movement. No mutual action plan. No new stakeholder in the room. That’s not a 70% deal. That’s a deal quietly dying, and the CRM will be the last one to know.

A BETTER WAY

Stop reviewing stage. Start diagnosing zone.

Every deal you have is really only ever in one of three places and each one calls for a completely different conversation:

🟡 Yellow Zone — Qualification. Is this real? Does it fit your ICP, is there budget behind it, have you found the economic buyer, and can the rep tell you what happens if the prospect does nothing at all? If the rep can’t answer that clean, you don’t have a deal. You have hope wearing a deal’s clothes.

🟢 Green Zone — Momentum. Is this moving? Is there a mutual action plan both sides agreed to? Has someone gotten engaged in the last two weeks? If the answer is silence, the deal isn’t stalled it’s decaying, and decay doesn’t show up on a stage report.

🔴 Red Zone — Execution. Is this locked? Has Legal actually reviewed the paperwork? Is Procurement aligned? What could still kill this in the final ten yards? Deals die in the red zone more than anywhere else, because everyone assumes the hard part is over.

This isn’t a new CRM. It’s not a new tool. It’s a different lens on the deals you already have. Once you diagnose by zone instead of stage, forecasts stop being a guess and start being a read on what’s actually true.

For the seller, this is protection. A clean, honestly-zoned pipeline is the difference between a manager who trusts your number and one who’s breathing down your neck every Friday.

For the leader, this is control. You stop finding out a deal was dead three weeks after everyone in the room already knew it.

ACTION STEPS

  1. Before your next pipeline review, ask every rep one question per deal: “What real movement happened since we last talked about this?” No specific answer — new stakeholder, MAP update, Legal engaged — means no movement.

  2. Re-sort your pipeline by zone, not stage. You’ll find deals in “late stage” that are actually still sitting in Yellow. That’s your forecast risk, right there.

  3. Pick your three or four Red Zone deals and ask one question only: what could still kill this? If the rep can’t name it, they haven’t looked hard enough.

DEAL ADVANCEMENT SCORECARD

Rate your current pipeline review process, 1–5, on each:

  • We diagnose real movement before we discuss stage

  • Reps can clearly articulate what zone each deal is actually in

  • We identify friction before it kills a deal, not after

  • Our forecast holds up more often than it misses
