If you don’t know the pain, you don’t have urgency.
And if you don’t have urgency, you don’t have a forecastable deal.
It doesn’t matter what you’re selling. Pain is the driving force behind urgency and every other step in your sales process depends on it.
That’s why I always preach the importance of 4F Deal Filter (Fit, Friction, Funding, Forecast) in the Yellow Zone. Friction is the pain your customer is feeling right now — the cost of doing nothing. What’s it costing them - Time, Money, Resources, Sleep.
Sometimes friction is obvious. Sometimes it’s buried, and it’s your job to dig it out. This happens most when you’re selling something new, a category buyers don’t already have language for.
Here’s a quick way to uncover the friction in your deals.
Diagnose Before You Prescribe
The Yellow Zone isn’t where you sell. It’s where you diagnose. Think like a doctor, not a rep. You don’t prescribe until you know what hurts.
Most sellers stop at surface pain. “We’re looking to improve efficiency.” Great that’s not pain, that’s a mission statement. Top performers keep pulling the thread until they hit something real: a number, a deadline, a person who’s catching heat for this problem every single day.
Run these four questions on your next call:
1. What happens if you don’t fix this? Not “what would be nice if you did” — what actually happens if nothing changes. Push for the consequence, not the wish list.
2. Who feels this pain the most? Every problem has an owner. Find them. If nobody’s losing sleep over it, it’s not pain — it’s a preference.
3. Has this cost you time, money, or people recently? Get specific. Vague pain doesn’t survive a budget meeting. Quantified pain does.
4. How have you tried to solve this before? This tells you two things: how long they’ve been living with it, and whether past failed attempts are going to be a landmine in your deal later.
I saw this play out at Kustomer with a fast-growing e-commerce brand. Their team was clearly outgrowing their support platform, agents juggling five tools, constant context-switching but leadership wasn’t feeling it yet. First pass at discovery, we asked what happens if you stick with this setup another quarter. Answer: a shrug.
So we backed off. Came back three months later and got specific - missed SLAs, rising churn, agent burnout, all with numbers attached. Same account. Same problem. Completely different conversation. That deal closed fast, because the pain finally had weight.
The line to remember
If a buyer tells you something “would be nice to have” — stop the drive. That’s not pain. That’s preference. And preference doesn’t close.
No pain, no gain, no deal.
Your move this week
Pick three deals in your pipeline right now. Run the four questions above on each one. If you can’t answer them with specifics — real numbers, real names, real consequences — you don’t have a deal. You have a conversation that hasn’t earned a forecast yet.
Uncover the friction early. Anchor it to consequence. That’s how you build a pipeline that actually closes instead of one that just looks busy.
