I know It’s not what you were expecting from an issue with “difficult” in the title lol.
But here what I need to share with you: somebody may read my last Saturday’s issue, get the reframe, feel the click, and decide “right, I’m going to say the ‘thing’ out loud”. Then Monday arrives, and now they’re looking at 10 different things they could say, with no idea which one is survivable…and an important meeting is happening on Thursday.
So they say none of them.
Or worse, they say the wrong one and then it goes badly and now they have evidence that speaking up doesn’t work.
So you see, “courage” is not the bottleneck, PICKING THE RIGHT THING is.

This client came in with a specific complaint: she’s been a Lead for 4 years with strong reviews every single cycle…and zero up movement.
Her manager’s feedback was that she was “a really steady presence on the team.”
She heard that sentence for 3 years in a row...
First year it felt flattering...yers 2 and 3 - not so much anymore.
She was standing on the line, doing what people on the line do.
So we skipped the diagnosis entirely and went straight to inventory.
I asked her the question at the top of this issue (this one: “Name 1 thing you believe about how your team works that you’ve never said in a room bigger than 2 people.“)
Then I made her keep going until she ran out.
She got to 11 items in about 5-6 minutes.
And the speed itself was the tell, because these were not new thoughts to her.
She’d been carrying them for months, some - for years.
Here’s what she said, compressed:
“The design system work was eating a third of the team and nobody could name what it had returned… The two-week research cycle was theatre, because the roadmap was set a quarter ahead anyway…Their onboarding metric was measuring the wrong moment... One PM was routinely committing the team without asking and everyone had decided to live with it… The team was hiring for craft when the gap was judgment… Their competitor analysis was being done by someone who had never used the competitor…The new AI tooling was making the team faster at work that shouldn’t exist in the first place... Design review had stopped producing decisions 18 months ago... Half the roadmap was carried over from a strategy that got cancelled ages ago… Their most-used feature had never been researched.”
…on top of it all, she thought her own manager was in the wrong role…
11 real beliefs, but ZERO of them have been said out loud in a room that mattered.
And something she hadn’t seen - all together they made a fairly complete strategy document. Basically, she was never short of POVs, she just never delivered it any of them.
