Leaders spend a lot of time communicating expectations. They talk about values, accountability, respect, collaboration, innovation… and the list goes on

Those conversations are important.

But people pay closer attention to something else. They watch what leaders tolerate. Because every behavior a leader overlooks quietly becomes permission for someone else to repeat it.

If leaders ignore disrespect, people learn that respect is optional. If poor preparation becomes acceptable, excellence slowly disappears. If difficult conversations are consistently avoided, accountability begins to erode.

Over time, people stop listening to what leaders say and start believing what leaders allow.

Most leadership moments never make the agenda. They happen when someone misses a deadline. When a meeting starts late. When one voice dominates the conversation. When a high performer behaves in a way that would never be accepted from anyone else.

In those moments, people are asking themselves:

  • Does leadership mean what it says?

  • Are the standards applied consistently?

  • Does accountability depend on performance or position?

  • Can I trust that our values matter when they’re inconvenient?

The answers shape trust far more than another speech ever will.

Leaders often make exceptions with good intentions. To move faster. To avoid conflict. To protect a high performer.

Individually, those decisions seem insignificant. Collectively, they redefine the culture. Every exception teaches people what truly matters.

The next time something falls below the standard you’ve set, pause before moving on. Ask yourself one question.

If everyone behaved this way, would I still have the culture I say I want?

Leadership isn’t measured only by the standards you communicate.

It’s measured by the standards you’re willing to uphold.
