[Profile] OpenAI: Building the "Everything Platform" in AI

As we continue to scale our research efforts at Leonis Capital, we're introducing a new research content type: company profiles. These long-form profiles examine the leading players shaping the AI landscape, covering companies with strategic significance in the evolving AI ecosystem.

We think these profiles will be useful to anyone building or investing in AI. For founders, they highlight how incumbents can act as both collaborators and competitors. For co-investors and LPs, they provide analysis of how these companies shape the broader ecosystem and open new opportunities.

Our first profile examines OpenAI, a company that has evolved far beyond its origins as a non-profit research lab. Unlike most AI companies that focus on specific verticals or technical capabilities, OpenAI has embarked on what we call an "Everything Platform" strategy, attempting to become the foundational layer for all AI-powered applications and services.

As the competitive landscape has intensified, leading foundation model companies are no longer competing solely on model capabilities. Instead, they're pursuing aggressive platform strategies that extend far beyond the model layer. This shift highlights that sustainable differentiation requires building comprehensive ecosystems rather than relying on technical superiority alone.

OpenAI exemplifies this strategic evolution. Since launching its flagship product, ChatGPT, in 2022, OpenAI has systematically expanded both up and down the technology stack, building enterprise solutions, developer tools, infrastructure investments, and ecosystem programs. Platform competition in AI operates under different dynamics than previous technology eras. AI platform companies must also compete against incumbent platforms from previous technology eras. These established platforms possess existing network effects, distribution advantages, and customer relationships that new AI platforms must overcome.
