Five Months Off the Page

The last time we wrote here was December.

We meant to write the week after. And the week after that. We had ideas. We had drafts. We had a Monday morning rhythm and a list of articles we wanted to land in 2026.

Then we got busy. The kind of busy where you are inside the actual work, and there is no extra layer of attention left to write it down.

We sat in workshops with teams. We sat in calls with leaders carrying initiatives nobody officially asked them to carry. We started embedding AI inside a law firm and watched what happens when capable people are buried under tools they did not choose. We held circles. We built websites for practitioners who wanted theirs to sound like them. We talked with organizations whose values are being tested by what AI is asking of them.

We did not publish.

We write here when we have something to say that we believe will matter to the people reading. Five months ago we were not ready to formulate it yet. Now we do.

We are restarting on a Monday. On purpose.

Mondays got a bad reputation they never deserved. They are when something starts. When the room comes back to itself and decides what the week is going to be about.

Our writing belongs there.

Five months in the field changed a few things for us.

We knew inner work and outer work were connected. We have been saying it for a while. What we did not fully see was how fast the gap between them was about to widen.

In December, AI was already moving. By March, it was different. Companies started flattening management. The first articles about megamanagers appeared. Coinbase cut fourteen percent of its workforce in May and said out loud that they were moving away from “pure managers.” Smaller teams. In some cases one person supported by AI agents. Gallup reported a second consecutive year of declining global employee engagement.

Every team we spoke with felt this without naming it. The leader carrying the AI initiative without official support. The HR team member quietly afraid of being replaced. The skeptic protecting careful thinking. The early adopter racing ahead and feeling alone. The middle group too busy to try, unsure where to start.

We see something we want to write about now.

Most AI training tries to override what people are actually feeling. It pushes the skeptic and tells the middle group to just try it. None of it truly listens. Maybe most of doesn’t work.

What works is closer to what we humans do. Build trust first. Then learn the real skill of using these tools together, with space for what people actually believe.

This is the integration we are pointing toward. We have been calling it Self-Led AI Integration. The inner practice for the parts of the team meeting AI, and the outer implementation in real workflows. As one engagement.

We are running a series. Six pieces. One every Monday for six weeks. This is the first.

Next Monday: the thesis. Inner operations and outer operations as one system. Why most consulting addresses one and not the other, and what changes when you do both.

The Mondays after that: the manifesto on the human layer in the age of AI. The case for circles inside organizations. The megamanager problem and what player-coach leadership actually requires inside a person. A closing piece on AI and culture, and why deploying AI without doing the inner work first accelerates whatever culture you already have, including the parts you would not put on the wall.

These are not opinions we read somewhere. They are field notes from inside the work.
