As foundation models rapidly become commoditized, sustainable competitive advantage increasingly depends on the proprietary data organizations employ with these models.
Historically, technological infrastructure has become commoditized, resulting in value consistently migrating to higher layers of the technology stack.
As compute power became commoditized, value shifted to software. When basic software commoditized, value migrated to platforms. The commoditization of cloud infrastructure led to value concentrating in applications. Currently, as foundation models commoditize, value is migrating to the data and operational intelligence that render these models uniquely valuable within specific enterprise contexts.
This essay examines this migration, contending that the most enduring competitive advantage in the agentic enterprise does not stem from algorithmic sophistication, platform selection, or organizational design. While these factors are important, they are ultimately replicable. The most sustainable advantage is proprietary data: structured, domain-specific, and operationally generated information that enables AI systems to be uniquely capable and strengthens an enterprise’s competitive position.
